Compare custom sweater suppliers by issuing the same controlled RFQ, normalizing every quotation to identical product and trade assumptions, and scoring evidence across technical fit, sample execution, quality controls, capacity, communication, commercial terms and total risk. Set minimum pass conditions before weighting price. A cheap quote is not comparable when it assumes another yarn, weight, finish, quantity split, packaging scope or delivery term.

Start with one comparison-ready RFQ
Send every candidate the same dated tech pack, size range, yarn direction, stitch map, colors, trims, finish, packing brief, quantity by style and color, destination, target delivery and trade term. Ask suppliers to list assumptions and deviations rather than silently filling gaps. Give all candidates the same clarification log.
ISO's supply-chain guidance explains that ISO 9001 does not define the product being purchased; the customer must define its own needs through specifications, drawings, standards or other documents. A certificate therefore cannot make vague sweater quotations comparable. Product requirements and supplier-system evidence answer different questions.
Normalize price before scoring it
Put quotations in one currency, price unit and Incoterm. Separate sample fees, programming, yarn surcharges, lab dips, trims, labels, packaging, testing, inspection, freight and duty assumptions. Record quote validity, payment timing, over/under-delivery and whether tax or bank charges apply.

Use knockout gates before weighted scores
Define non-negotiables such as required market documentation, fiber claim, restricted-substance plan, product-safety condition, technical process, delivery window or independent-inspection access. A supplier that cannot meet a mandatory requirement should not win through a high price score.
Verify claims at the level relevant to the order. Ask for issuing body, scope, site, expiry and current status where certification matters. Distinguish factory, trading company, subcontractor and yarn or finishing source without assuming one model is automatically superior. What matters is disclosed responsibility and controlled execution.
Score technical fit with product evidence
Compare the intended gauge range, yarn and stitch experience, fully fashioned construction, linking, specialty finishing, decoration, trim assembly and packing route required by this style. Ask how the candidate would manage color, shrinkage, hand, measurements and critical workmanship points.
A representative trial is stronger than a capability list. Use the same yarn direction, important stitch, finish and measurement brief for all candidates where feasible. Score correct interpretation, transparent limitations and controlled alternatives—not simply whether the first sample looks attractive.

Evaluate quality as a process
Ask candidates to map incoming yarn checks, first-piece approval, inline controls, linking and finishing checks, measurements, defect segregation, final inspection, needle or metal control where required, packing verification and corrective action. Request anonymized record formats rather than confidential customer files.
Confirm how approved samples, color standards, BOM revisions and buyer-nominated third-party inspection reach the production and quality teams. A final inspection promise cannot compensate for weak controls at stages where a defect multiplies or becomes difficult to repair.
Test schedule realism and capacity fit
Ask when lead time begins: deposit, yarn approval, sample approval or material arrival. Break the answer into yarn sourcing, programming, knitting, linking, finishing, testing, inspection and packing. Identify external processes and peak-season constraints. Do not demand confidential factory loading; ask for the order-specific reservation and recovery plan.
Compare your order profile with the supplier's operating model. A factory suited to stable volume may be inefficient for many low-quantity colors; a flexible developer may lack the route for a large repeat program. Capability must match quantity, complexity, seasonality and reorder plan together.
Score communication with controlled exercises
Track response completeness, not just speed. Does the supplier identify contradictions, consolidate questions, state assumptions, control revisions and separate confirmed facts from estimates? Give each candidate the same change scenario—such as delayed yarn or revised label—and review the proposed evidence, approval and schedule response.
Reward early warnings. A supplier that explains a genuine constraint before deposit may be safer than one that accepts every request and changes the terms later. Record unresolved items and response dates so personal rapport does not replace evidence.
Calculate total exposure, not a fictional perfect order
Add development charges, custom-yarn leftovers, low-color surcharges, inspection, likely repacking, freight basis, payment exposure and inventory created by MOQ. Model an initial order and a reorder. Do not invent defect or delay probabilities without data; show uncertain items as scenarios or unpriced risks.
Keep score weights aligned with the purchase. A seasonal launch may weight delivery evidence heavily; a regulated children's product may use compliance as a gate; a test capsule may emphasize MOQ exposure. Document weights before opening final prices to reduce retrospective bias.
